Mosaic scales peer-led programs to strengthen team health and retain talent

Opportunity

LeadersAtlas’s peer-led programs were effective but time-intensive and hard to scale. Sessions were created manually through interviews and slide decks, with no way for client leaders to measure program impact or track team engagement. Team leaders wanted a better pulse on their people but lacked tools to monitor cohesion or influence culture consistently. Mosaic aimed to transform LeadersAtlas' consulting service into a digital platform that empowers clients with data, scales session creation, and reinforces team culture through intentional, ongoing interaction.

My Role

I worked closely with the LeadersAtlas team to map current workflows, pain points, and opportunities across both internal operations and client-facing experiences. From these insights, I designed features across multiple user types (leaders, participants, speakers, consultants) and prioritized core platform functionality.

Workshops & System Mapping
Facilitated workshops to visualize existing and desired processes across client and internal experiences—identifying points for automation, measurement, and design intervention.

UX/UI Design
Prototyped flows and screens for dashboards, session pages, activity modules, and speaker tools. Designed for multiple user roles and optimized experiences across prep, delivery, and post-session engagement.

Platform Strategy
Split product into two key surfaces: client platform for leaders, participants, and speakers: mobile-friendly, focused on engagement and learning, and internal tools for LeadersAtlas consultants: web-based, optimized for content creation, user management, and analytics

Design Systems:
Built a design library to ensure visual consistency and support future product expansion.

key insights

1. Recognizing and retaining talent is core to leadership success
Mosaic surfaces hidden strengths through session engagement, shout-outs, and contributions to the team knowledge library. Leaders receive data-driven prompts to check in, while participants gain multiple pathways for recognition.

2. Leaders want a pulse on culture—and ways to act on it
Sessions include interactive activities that track team cohesion and participation across levels. Leaders can push micro-check-ins and build cross-level relationships beyond hierarchical boundaries.

3. Co-creating sessions improves quality and efficiency
A chatbot, Asa, guides speakers through session development using conversational prompts drawn from existing consulting patterns. The system generates slide decks using speaker inputs and templates, freeing consultants to focus on refinement and coaching.

4. A holistic session experience increases impact
Session pages serve as ongoing hubs for pre-work, live interaction, and post-session follow-up. Analytics aggregate engagement and action items to help leaders assess program effectiveness and next steps.

Outcomes

Designed and launched key components including session pages and dashboards which helped LeadersAtlas obtain new client contracts and provided a foundation for future product growth.

Yan is a talented designer whose work speaks volumes about her passion and creativity. I had the pleasure of working with her at LeadersAtlas and was impressed by her ability to strike the right balance between ideation and conceptualization, turning raw concepts into blueprints that engineers can build. She has a knack for generating fresh ideas while also skillfully crafting them into designs that are both clear and logical.
